Scaling a European quick-commerce platform from the inside

We embedded in a fast-scaling quick-commerce startup and rebuilt its core systems while the product was live.

A European quick-commerce startup needed to scale faster than almost any startup should. We embedded directly into their teams, rebuilt core systems while the product was already live, and helped grow a fragile early product into a platform capable of competing at European scale.

The challenge

Quick-commerce success depends on three things working in sync: operational reliability, market penetration, and unit economics. Our client had inherited unstable technology from an earlier acquisition, a product already live with customers, and an aggressive roadmap to open new urban warehouses at a pace the current systems couldn’t support. The window to compete was real, and capturing it meant moving fast while rebuilding critical infrastructure at the same time.

Our approach

We didn’t work alongside their teams, we worked inside them. HUBBLR engineers and PMs led consumer product teams, the web team, and operational technology initiatives, with our roles evolving as the business grew and professionalized. Over the course of the engagement, our work spanned the full stack of the business: stabilizing the inherited product, scaling the consumer application through hyper-growth, launching native mobile apps, building the web shop from scratch, replacing core backend systems, and developing the operational tooling that kept their warehouses running. Every decision came back to one question: what does this business actually need right now?

The result

The business became one of the first profitable players in a European quick-commerce market that proved far harder than most expected. We became a trusted partner across the full lifecycle, from stabilization through hyper-growth, and the platform we built together gave the business the foundation it needed to compete, expand, and outlast most of its competitors.

Being embedded inside a fast-scaling business during its most critical phase shaped how we think about product, engineering, and what it means to be a genuine partner rather than a vendor.
